Conflict Can Be Useful
What does a meeting where everyone agrees fail to produce?
The idea
Task disagreement can improve decisions when identity and respect are protected.
In the real world
A pre-mortem invites dissent before launch.
Going deeper
Disagreement about the task is how errors get caught. Disagreement about people destroys the conditions for it. The difficulty is that the first easily turns into the second, so teams avoid both.
Structure is what separates them. A pre-mortem — assume this failed, explain why — makes dissent an assigned task rather than an act of opposition. Nobody is attacking the plan or its owner; they are answering a question that was put to them. The objections that appear are the same ones people were privately holding, and the relationships are not spent surfacing them.
Where it stops applying
Structured dissent does not help where the underlying problem is that disagreement is punished afterwards. The technique surfaces objections; it does not create the safety needed to act on them.
Why it matters
Disagreement about the task is how errors are caught, provided it never becomes disagreement about the people.
Try this today
Separate the disputed idea from the person.
Test yourself
A team runs a pre-mortem: imagine it is six months from now and this failed. Objections appear that a straight go or no-go had produced none of. Why does the framing matter?
Show the answer
It makes dissent a task rather than an accusation. Nobody is opposing the plan or its owner; they are answering a question that was asked. The disagreement is preserved and the relationships are not spent.
