Where exactly does the money enter?

The idea

A business model describes how value is created, delivered and captured, and the three must fit each other.

In the real world

A free product that creates real value captures none of it without a paying party.

Going deeper

The three parts have to fit each other, and the usual failure is that two are strong and the third was never designed. A product creating real value with no mechanism to capture any of it does not become viable through more usage; it becomes more expensive.

Capture is also where the most consequential design choices sit: who pays, when, and for what unit. The same product sold per seat, per transaction, or as a flat platform fee is three different businesses with different customers, different sales motions and different ceilings. Choosing that unit is a strategic decision routinely treated as a pricing detail.

Where it stops applying

Deliberately deferring capture is a legitimate strategy where the value of scale or data is real and you can fund the gap. The failure is deferring it without knowing what will eventually close it.

Why it matters

It explains why a genuinely useful product can still fail commercially.
